Most builders share a common story — you’re excellent at construction but could do better with the business side. You work long days, often on weekends, yet find your profit margins thinner than they should be. If you’re nodding along, you’re not alone. Top builders business coach Marti Amos says the solution isn’t working harder — it’s working smarter on harder things.
The construction industry has one of the highest rates of burnout because skilled builders get trapped on what I call the “builder’s hamster wheel”. They’re constantly running but never getting ahead.
They learn to be great builders, but no one teaches them sales, marketing, numbers, and systems — the real keys to business success.
After 21 years helping residential builders transform their operations, I’ve identified five critical changes that separate struggling builders from successful business owners. They are:
Strategy 1: Calculate your true professional value
Most builders have never calculated what their time is actually worth.
The Professional Builder’s Rate (PBR) is a simple formula that reveals your actual hourly rate:
(Annual salary + company profits) ÷ 50 weeks ÷ weekly hours = your PBR.
When builders realise they’re only making $40 to $60 per hour despite their expertise and liability, it changes everything.
Once you know your number, you can make informed decisions about which activities deserve your attention and which should be delegated.
Strategy 2: Shift from mark-up to margin thinking
One of the most costly mistakes that builders make is confusing mark-up with margin. This seemingly small error can dramatically impact your bottom line.
When builders tell me they add a 20% mark-up to their costs, they’re actually achieving only a 16.6% margin. This confusion keeps many builders perpetually cash-strapped.
The solution? Price to target margins, not mark-ups. Successful building companies consistently hit what I call the “Golden Ratios”: 20% + gross profit, 8% to 12% overheads, and 10% + net profit.
Strategy 3: Implement a Default Diary
Business owners should control their schedule rather than letting it control them. A Default Diary — a structured weekly plan that prioritises high-impact activities — is essential for this transition.
The Default Diary revolutionises how builders spend their time. It ensures the 20% of activities that deliver 80% of your results actually happen, rather than getting displaced by urgent but low-value tasks.
Strategy 4: Create accountability systems for your team
Growth requires letting go, but many builders struggle with delegation because they lack proper accountability systems.
When builders tell me “no one can do it as well as I can”, what they’re really saying is they haven’t created systems that make success repeatable.
The PSR framework (Problem, Solutions, Recommendation) teaches your team to solve problems independently rather than constantly bringing them to you.
Strategy 5: Charge for your expertise
Perhaps the most transformative shift is charging appropriately for your expertise, particularly during the pre-construction phase.
Giving away quotes and preliminary budgets for free devalues your knowledge, and attracts price-shoppers rather than quality clients.
Builders who implement a structured sales process that includes charging for quotes report not only higher conversion rates but significantly higher margins on projects won.
One New Zealand builder increased his average project value by 60% while reducing his working hours by 15 hours weekly.
Making the transition
The transition from busy builder to business owner with the right systems doesn’t happen overnight, but it follows a predictable pattern.
The most successful builders focus on making one significant improvement every 90 days.
As one Canterbury-based builder put it: “I spent 10 years struggling to grow beyond $1.2 million in revenue. After implementing these systems, we hit $3.5 million in 18 months, with margins that finally let me pay myself what I’m worth.”
These strategies and dozens more are detailed in my new book, The Profitable Builder’s Playbook, which provides a comprehensive road map for construction company owners looking to build businesses that deliver more money and more time.
